So it turns out one of the inner pillows was inverted..... works much better now. If only I could stop taking the thing off in my sleep!!

I had the same thing happen to me. There is an inner cone in the pillows that can become inverted during washing or handling. If you squeeze the sides of the pillow, this inner cone will pop back up into the correct position.
